How an AI orchestration platform actually works

For those who remember the unified communications wave of the 2010s, some of today’s collaboration-oriented AI orchestration platforms may initially remind you of those days. Similar to unified communications and collaboration stacks (UC), it promises to wrap the collaboration stack into something more integrated and manageable. If you’ve been following our coverage of CES 2026, you may have noticed vendors making this very same pitch.

“AI orchestration” covers many areas, including multi-agent systems and enterprise workflow management. Here we’ll focus on collaboration platforms. It sits on top of Teams, Zoom, Slack, and other collaboration tools, and is a tool designed to automate workflows that currently move between six different apps. Below, we’ll take a look at how they work, in what cases they pose difficulties, and how to decide if they make sense for your company.

What does “located above the tool” actually mean?

When vendors describe their solutions as “on top of tools,” they’re talking about an API integration layer that connects to Teams, Zoom, Slack, and often CRMs and project management systems. The platform takes data from these sources, processes it through the LLM, and pushes the output back to the desired location. You’ve probably done a version of this integration work before. You’ll find that the functionality built on top of that architecture is new.

The difference is that these platforms can interpret the meaning of the data and decide what to do with it. Previous integration approaches allowed you to move data between systems, but they didn’t allow you to understand the context or take action based on it.

To accomplish this, orchestration platforms typically use Search Augmentation Generation (RAG) to gather relevant information before the LLM processes the request. Meeting recordings, chat messages, calendar events, and document metadata all become searchable context that the system can use when generating responses or triggering automations.

Of course, “contextual interpretation” and “judgement decisions” are exactly where LLM can get sidetracked, and a bad judgment call in an operational workflow can derail things much faster and more severely than a hallucinatory fact in a chatbot’s response.

When and why AI orchestration can be difficult

If you get a demo of AI orchestration, it’s probably going to be great. Vendors build their showcases around scenarios where the context is clean and the desired outcome is clear. So the meeting ends, the platform identifies three action items, posts a summary to Slack, creates a task in the project management tool, and schedules a follow-up meeting with stakeholders. This workflow can happen in real life, and when it works it saves real-time time.

However, what can be achieved can change as the context becomes cluttered or opaque. This happens sometimes in the average company. For example, your IT team may be using shorthand or internal references that LLMs don’t necessarily understand. Even if someone mentions “migration project” as the context for a current decision, the platform doesn’t actually know about that context yet, so it might not realize you’re talking about something that was completed last year and may create a new action item for a project that’s already finished. A meeting summary might assume that “I need to check with the legal department first” means it’s time to quickly create an action item for that task, when there may not yet be agreement.

Then there’s the fundamental issue of data governance that most companies haven’t yet addressed. AI orchestration platforms require broad access to function properly, yet only 29% of organizations have established formal governance policies for their AI tools. This means that most companies that adopt orchestration platforms allow broad data access without clear guardrails regarding how the data is used, retained, or exposed.

How to decide if AI orchestration is right for your company

If you’re interested in AI orchestration, the next step is to see if it can help your users collaborate more effectively. Orchestration platforms amplify what’s already happening in your environment, both good and bad. So before you suggest layering another tool on top of your existing tech stack, you need to have a clear picture of how well collaboration currently works within your company.

For example, if the people you support already have fairly consistent habits around meeting notes, task tracking, and communication channels, AI orchestration can reduce the effort of keeping everything in sync. However, inconsistent collaboration patterns can automatically lead to chaos. Seasoned IT professionals might think of this as garbage in, garbage out (GIGO).

Start by identifying where your users experience friction in their daily collaboration routines. Context switching between tools is a real productivity killer, but not all friction is created equal. The time a user spends copying action items from a meeting recording to a task tracker is likely recoverable. The time spent trying to figure out miscommunications may not be because the automatic summary did something wrong.

If you want to try it out without making a big commitment, start with a single team and a single workflow. For example, automate weekly stand-up meeting summaries and action item tracking for your IT team. This is large enough to evaluate without disrupting the entire organization, but realistic enough to surface the integration headaches you might encounter at scale.

What to evaluate in an AI orchestration platform

Get pricing information early before investing time in a full review. These platforms typically charge monthly per-user fees similar to other enterprise collaboration add-ons, plus potential setup costs for custom integrations. Ranges vary widely from vendor to vendor, so it’s worth getting a specific quote upfront.

If you don’t already have a formal AI governance policy in place, you should carefully evaluate your AI orchestration platform’s data access requirements. You might need permissions that would make your security team (or you, in their case) uncomfortable if a human asked for them. That doesn’t mean it’s unreasonable. Tools need to reference communications data in order to do something useful with it. However, you need to understand exactly what is being accessed, where that data is being sent, and what the vendor’s retention and security practices are.

If you work in a regulated industry or work with sensitive data, you should have this conversation before the pilot starts, not after. The same is true when cyber insurance companies and compliance auditors set requirements regarding which tools can access sensitive communications data.

Setup complexity varies by vendor. Some platforms offer turnkey deployments that essentially connect your Microsoft 365 or Google Workspace credentials and have your system up and running within hours, while others require additional configuration to map your specific workflows and train the system for your organization’s context.

Budgets range from a few hours for a basic pilot to several weeks for a production environment with custom integrations. You probably won’t need a full-time developer, but you will need someone who is comfortable troubleshooting API connections and reading error logs when things don’t work as expected. If there are G2 or Trustpilot reviews for the platform you are considering, this may provide insight into potential implementation challenges.

AI orchestration is here and can make an impact

AI orchestration technology enables workflows not possible with previous integrated approaches, and organizations with strong collaboration hygiene can gain real value from these platforms.

At the same time, you will be entering a category that is still maturing. It also adds another layer of complexity to an already difficult to manage environment. If you are already limited in keeping your current tools running, adding sophisticated new integration layers that require continued attention may not be the best use of your currently limited bandwidth. There’s nothing wrong with waiting 6 months to see how early adopters work.

The technology is ready. The question is whether your environment is ready to get value from it. Only you can answer that.
