Time to break the chain of AI failures

Despite the widespread adoption of AI tools by individual employees, most organizations in the APAC region remain in pilot purgatory. However, this disconnect between increasing individual productivity and changing the enterprise as a whole is primarily a leadership challenge. This is something I covered in a previous blog.

Forrester's latest research, which highlighted the Technology & Innovation Summit APAC 2025, reveals that four community leaders, KPMG, Suncorp, Telstra and Westpac, are breaking through this paradox. On stage, they explained that their success is in systematically dismantling organizational barriers that stall AI transformation. Here we explore how these pioneers are reconfiguring AI as a business capability rather than a feature set, and what it means for CIOs and CTOs looking to expand their impact on their business.

Restructuring AI as a business strategy, not as a technology initiative

The first barrier is the vision vacuum. Many companies treat AI as a standalone technology project that separates it from its core business strategy.

Telstra's approach reverses this story. Its 30 connected future strategies will embed AI into the plans of every business unit. Westpac's Three-Horizon Roadmap similarly integrates AI into long-term business reinvention through short-term productivity, intermediate experience transformation, and expertise through principles in demand. KPMG positions trustworthy AI as a brand differentiator and links governance with the company's professional standards. SunCorp's BluePrint also connects AI to product management, employee workflows and customer service, enabling systematic deployment in 16 use cases.

In other words, AI conversion starts with strategic clarity.

Absent use case traps with ability first thinking

The second barrier is the use case trap. It's a trend to chase isolated implementations without scalable architectures.

SunCorp avoids this by organizing AI around core business functions such as billing and risk management. Westpac has distilled the 300 AI ideas into four reusable patterns, enabling self-service deployments in 50 major use cases. Telstra rebuilds the Ask Telstra tool as a reusable platform, reducing development time and costs by 90% for subsequent deployment. KPMG has linked fragmented efforts to the global AI platform, the Workbench, balancing data sovereignty and cross-border collaboration.

What do these examples mean? Scaling AI requires architecture discipline and reuse.

Melt the intermediary management resistance through structured enablement

The third barrier is the bottleneck of middle management. Resistance is often attributed to legitimate concerns about ROI, accountability, and job safety.

KPMG addresses this with structured certifications. In Australia, we oversaw over 7,500 certification completions across AI fundamentals, trusted AI, and encouraged skills. Telstra has built an AI academy with data and with personalized learning paths, relating AI to all roles. Westpac CEO-led AI Shark Tank employs 40,000 people and transforms innovation into a company-wide move. SunCorp complements a wide range of education with targeted executive development and ensures informed decision-making.

These programs shift culture from fear to empowerment, allowing intermediate managers to become conversion catalysts rather than blockers.

Rebuilding the muscle of innovation through strategic ability transfer

The ultimate barrier is the muscle atrophy of innovation. It is the erosion of internal strategic thinking due to excessive reliance on outsourcing.
