Use AI to select team leaders without crossing ethical lines

The search for talented team leaders is evolving as AI puts a different spin on how candidates are selected. Traditionally, CIOs relied on staff recommendations, hiring services, and word of mouth to guide their searches, but now AI’s ability to quickly scan and analyze vast amounts of data can uncover qualified team leaders who might otherwise have been overlooked.

Careful use of AI can clarify the search for leadership talent. When evaluating potential team leaders, it’s important to be objective, says Jan Valien, CTO at Product Management Technology Company. “Prejudice and favoritism can have negative effects,” he warned. “AI can provide metrics on performance trends, collaboration patterns, skill adjacency, and leadership metrics.”

AI is good at identifying patterns across large datasets, such as engagement scores, delivery metrics, frequency of peer feedback, and project outcomes, Varljen said. “Of course, all of this information needs to be double-checked.”

Rohan Chandran, chief product and technology officer at executive search firm Guild Talent, says humans should continue to be the final arbiters of hiring, promotions and firings. “AI cannot understand things like external conditions, unstated context, team dynamics, hallway conversations, and informal leadership moments that never show up in the system,” he explained. “These nuances often shape the real story behind the performance and potential.”

Eric Felsberg, leader of the AI ​​governance and technology industry group at national employment law firm Jackson Lewis, said that AI left alone risks creating disparate impacts and bias when used to identify potential leaders. “Assume that the AI ​​considers face-neutral criteria when identifying team leaders, but that certain races, genders, and age groups are prioritized at a disproportionately high rate over others,” he said. “This is disparate influence or prejudice and can have significant legal implications.”

Overconfidence in AI outputs could be the biggest risk associated with the technology, warned Pankaj Dontamsetty, vice president of operations and insights at supply chain services firm Bristlecone. “A model can appear accurate and reliable even when the quality of the underlying data is inconsistent,” he explained. Even if your CRM hygiene is weak, your skills data is outdated, or your hiring history is inconsistent, the model will generate clean predictions. “Garbage in, garbage out still applies,” Dontamsetti said.

Dontamsetty advised that organizations need to be clear about who has the decision-making power. “AI can inform decisions, but it shouldn’t take over decisions,” he says. Dontamsetty also emphasized the need for strong data discipline. “The quality of the data is more important than the sophistication of the model,” he says. “Clear rules are needed to determine what data is used, how current it is, and how it is validated.”

Ensuring transparency and explainability remains important. “Leaders need to be able to understand, question, and rationalize the output of AI,” Dontamsetti says. “If you can’t challenge or interpret a recommendation, that’s a red flag.”

He also recommended conducting regular bias reviews. “Models should be evaluated not only for technical accuracy, but also for alignment with the organization’s values ​​and future direction,” says Dontamsetty. On the other hand, once AI is integrated with core systems, strict access controls such as role-based permissions, data masking where appropriate, and defined visibility boundaries are non-negotiable.

Felsberg said both developers and end users need to fully understand whether the model is working as intended. “Verification studies are very important when faced with claims,” he said.

In any case, AI should always be prohibited from making final hiring, promotion, and firing decisions, Valien said. “Any action that could have legal consequences or change a career should be done by humans.”
